Over the last 60 days, we’ve had several hundred conversations with brokers, operators, developers, investors, and technology leaders about AI in commercial real estate. Here are 10 takeaways that you should pay attention too: 1) Proprietary context will matter more than model choice. Your leases, comps, emails, OMs, relationships, and operating history are the real advantage. 2) AI adoption is an organizational design problem. Licenses and usage without ownership, governance, training, and role-specific workflows become shelfware. 3) Narrow, reusable skills are outperforming ambitious autonomous agents. The best systems do one repeatable job extremely well. 4) CRE work is moving from manual production to orchestration and review. AI does the first pass; humans own assumptions and judgment. 5) AI is a multiplier and will widen the talent gap. Experienced practitioners gain leverage. Inexperienced users can reach polished wrong answers faster. 6) Operators are beginning to build their own vertical software. AI-assisted development is making internal operating systems possible without traditional engineering teams. 7) Proprietary brokerage data can become a prediction engine. Every inquiry, LOI, response, comp, and lost deal can improve pricing and buyer matching. 8) False productivity is everywhere. The most dangerous AI use case is the one that looks productive but quietly creates more work. 9) Legacy platforms and data access remain the choke point. Progress may depend more on reliable APIs and integrations than the next model release. 10) Static CRE deliverables are becoming interactive software. AI may make companies more efficient, but that doesn’t necessarily mean they’ll need less office space. If one analyst can review ten times more deals, the company can pursue more opportunities and grow faster. Greater productivity could create more work, more jobs, and more demand for space.
